With the emergence of the current digital economy and Quick commerce, e-commerce start-up companies have gained a lot of business and are operating in a dense environment with competition arising in the newly changing technological era. This increases customer buying behaviour as needs and desires are being met because they’re expecting it to be. The strategic alignment towards organisational innovation made the organization to increase its productivity. Most organisations are relatively developing a lot of innovative products, increase adequate attention towards the customer and which reinforces the purchase behaviour. While many start-ups focus on paying adequate attention to organisational design and structure during their early stages of growth. As the business scales up from one level to another, it can become susceptible to a myriad of organizational structures that are inappropriate, causing communication breakdowns, inefficiencies in operations, delayed decision-making and lack of customer satisfaction. This case study demonstrates the effectiveness of an emerging ecommerce company that was able to transform its organizational design to be more efficient and organizationally excellent.

SwiftKart Pvt. Ltd. is a fictionalized start-up e-commerce business based in Bengaluru, India that was founded in 2024. The company has its humble beginnings in a single vision: to sell affordable lifestyle products, electronics, fashion accessories, and home essentials via technology-enabled online marketplace. Three young tech-savvy, logistics, and digital marketers had founded SwiftKart, making it a popular choice among their customers due to its low prices, easy-to-use website, and smooth online payments.

In the first year of its operation, the company expanded from 15 to 120 employees. Daily customer orders went up from about 100 to nearly 3,000 and the company’s supplier base grew in several Indian states. This strong market uptake was also a cause of concern in terms of the company’s organization, however.

In the beginning, SwiftKart was a flat organization with most of the important decisions made by the founders. Staff frequently filled more than one role and informal communication happened via IM applications and through meetings every day. This strategy would accomplish this within the first few months of the company, but as the company grew it became less effective.

There were some issues with operations that arose. There was often a lack of coordination between different teams within the organization, leading to inaccurate inventory information due to the lack of synergy between procurement, warehouse, and sales teams. Marketing campaigns were run without input from the inventory department, leading to marketing offers for products that weren’t available. Deliveries were late and requests for returns were inconsistently dealt with, leading to customer complaints. The level of responsibility, the division of responsibility and workloads resulted in frustration among employees.

Furthermore, the founders were overwhelmed with operational concerns from payments to customers to customer support problems and more. They did not pay much attention to strategic planning since they were mostly engaged in solving operational issues of the day. The rate of employee turnover also rose, with employees feeling unsure about their job and career paths.

The founders realised that growth was not sustainable without changes in the organisation, so they opted to redesign the organisation.

Organizational Redesign

After talking with the experts in the field of organizational development, SwiftKart implemented a formal functional organizational structure. The company hired an expert Chief Operating Officer (COO), who took over daily management, while the Chief Executive Officer (CEO) focused on the company’s long-term strategic planning and business development.

The organization was split into the 6 key functional departments – Operations, Marketing, Technology, Finance, Human Resources and Customer Experience.

In addition to their current duties, Operations Department was responsible for procurement, inventory management, warehouse operations, logistics and order fulfillment. Digital advertising, brand management, promotions and customer acquisition were in the hands of the Marketing Department. The Technology Department centered on web site maintenance, cyber security, applications of artificial intelligence and mobile applications development. Accounting, budgeting, vendor payments and financial planning were handled by the Finance Department. The Human Resources Department was responsible for the recruitment, training of employees, evaluation and assessment of their performance, and the culture of the organization. Last but not least, the Customer Experience Department handled customer service, complaint resolution, returns, and relationship management.

There were clearly defined managers with delegated authority and accountability for each department. Standardized reporting relationships allowed for quicker communication and alleviated confusion over decision-making.

Improving Operational Efficiency

A few operational changes were implemented along with the organizational restructuring.

Initially, SwiftKart introduced an Enterprise Resource Planning (ERP) system, which streamlined procurement, inventory, and finance into a single digital system. This removed information silos and enabled workers to have up-to-the-minute data on operations.

Secondly, the company implemented a Warehouse Management System (WMS) that enhanced inventory management and minimized stock discrepancies. The barcode scanners reduced manual data entry errors and have greatly enhanced inventory accuracy.

Third, AI was used to streamline product suggestions, customer demand predictions, and stock management. AI-powered chatbots were used to improve customer service operations by handling simple customer inquiries, freeing up time for service representatives to address more complex issues.

Major project teams were also set up on projects like festive sales campaigns and new product introductions. Planning, promotion and operations, technology and finance teams worked closely from the beginning, with adequate inventory and logistics capacity to support the promotional activities.

The Human Resources Department implemented structured training initiatives, leadership growth courses, and incentive strategies based on performance, aiming to enhance employee effectiveness. A culture of continuous learning was encouraged by holding monthly improvement meetings for the employees where they could share ideas for improvements.

Achieving Organizational Excellence

SwiftKart witnessed tremendous enhancements in various aspects of organizational excellence within one year of introducing the new organizational structure.

The operational efficiency has improved to a great extent. Streamlined processes and automated inventory management reduced average order processing time from 30 hours to just 8 hours. The inventory accuracy rose from 81 percent to 98 percent, significantly reducing the amount of stock shortages and overstocks. Logistics operations became more coordinated to improve delivery accuracy from 85 percent to 97 percent.

The satisfaction of customers also rose significantly. Customers’ trust and loyalty were enhanced through quicker delivery, prompt response to customer enquiries and effective complaint handling. Their customer satisfaction rose from 76 percent to 93 percent and their product return rates decreased since they could better describe the product and deliver it on time when it is needed.

This has also led to a better performance of employees. Distinct responsibilities eliminated confusion and stress on the job. Frequent training boosted technical and managerial skills of employees and rewards for performance elevated their morale. In just one year, the employee turnover rate went down from 22 percent to 9 percent.

These operational enhancements were reflected in financial performance. As customers were happy with the services and they started buying products again, and positive reviews on online platforms brought in new customers, revenue growth has improved from 18 percent to 45 percent per year. Better operation also resulted in lower logistics costs, inventory holding costs, and customer service expenses, which increased profitability.

Teaching Note

Organizational excellence wise, SwiftKart excelled in the areas of leadership, operations, customer service, innovation and people management. Leadership was more and more strategic as operational responsibilities were effectively delegated. The company began to adopt a culture of continuous process improvement, and data-driven decision making helped them to adapt to market changes rapidly.

The experience of SwiftKart proves that organization design is one of the most important factors that can determine the success of a business and is especially crucial for start-up companies that are growing at a fast rate. While an informal arrangement can offer flexibility in the early phase of a business, sustained development necessitates defined roles, clear communications, delegated authority, and interdependent business processes.

Correctly matching organisational structure to business strategy is also an important factor to consider in the case. Just using technology is not enough to increase organizational effectiveness without the proper leadership, cross-functional teamwork, and employee development. Just as with automation, operational efficiency is assured not just by automation, but also by effective processes, accountability and continuous improvement.

By redesigning their organizational structure and enhancing operational processes, SwiftKart successfully became a professionally managed organization from an entrepreneur-led start up. By implementing a practical, effective organizational structure, along with digital technology, empowering employees, and implementing performance management systems, the company has been able to increase efficiency, improve customer satisfaction and attain organizational excellence. The case highlights how organizational design is not just an administrative structure but is a strategic competence that helps start-up e-commerce firms scale sustainably, stay competitive and build value for the customers, employees, and stakeholders.
